A WORKED EXAMPLE · SUNSHINE POWER

From an uncertain problem to a defended plan.

Sunshine Power is fictitious, so we can show everything. The assessment is genuine TheAX output. The tailored documents were then generated from that structured output using TheAX's standard one-click route to a preferred LLM and left unedited.

00 · BEFORE THE EXAMPLE

An assessment and diagnostics platform that runs on your expertise.

TheAX structures the reasoning and judgement that currently lives in your best consultants’ heads, then runs it on every client. It is not a replacement for your CRM, your project management or your delivery workflow — it adds the layer none of those hold, and sends the result wherever you already work.

This is a worked example, not a case study. It shows the data TheAX works with and the outputs it produces, rather than recreating a real engagement.

01 · SOURCE

Genuine assessment readings

The AXAT readings came from a test assessment of a real-world scenario. The diagnostic shown is exactly what the data produced.

Real underlying data
02 · WRAPPER

Fictitious client scenario

Sunshine Power and BIG Consultants Inc provide the commercial context for the scenario tested. This way we didn't need to risk publicly exposing real client data.

03 · WORKFLOW

One-click LLM output

TheAX prepared the structured output for Claude. We added the fictional scenario, rates and BIG Consultants Inc’s delivery context. Claude did the rest.

04 · TREATMENT

First pass left unedited

No consultant rewrite or design refinement was used to elevate the tailored outputs afterwards. The point is to show the floor, not the ceiling.

Deliberately unpolished
Future performance is the exception — and it is labelled wherever it appears.Any delivered-vs-target or future-state result is illustrative rather than observed. The page keeps that visually separate from genuine assessment evidence.
01 · THE SCENARIO

They know money is leaking. They cannot point at the hole.

Sunshine Power is a mid-market B2B solar infrastructure business. Revenue is growing, but not predictably. The CRO calls BIG Consultants Inc for advice.

What they know
We think there’s money on the table. We can’t point at it.

What they will not buy
I’m not funding six weeks of discovery to be told what I already suspect.
Chief Revenue Officer
They cannot scope the work until they know the problem. They will not fund weeks of work just to find it. That is the bind the first AXAT assessment changes.
02 · GET TO A DEFENDED STARTING POINT

About 30 minutes of consultant time. Then decide what needs deeper investigation.

What follows is BIG Consultants running the fast route, with no consultant validation stages at all — a day and a half of effort would have settled the open questions as well.

03 · WHAT AXAT FOUND

21 of 73 things are fully in place. 40 of the problems still happen.

Twenty-nine more are half-built and twenty-three are absent, and not one artefact above Level 3 was confirmed complete. Sunshine Power is not short of process. It is short of the thing that makes process hold: a way of seeing, between the checkpoints, whether any of it is still happening.

L1Cleared firm-wide · a band below the average

Half needs building. Half needs adopting.

Twenty root causes need something built; twenty need something already built to be used. A build-only programme leaves half untouched, and so does a training one. The assessment rules out a single-track answer before a discovery phase is sold.

Where the two readings come apart

At Level 4, not one artefact was confirmed fully in place, and nine in ten of the problems it exists to prevent are still being reported. The solid band stops at Level 3, and so does the checking.

04 · ONE ASSESSMENT. MULTIPLE USABLE OUTPUTS.

Don't take our word for it. Open what came out.

The AXAT structured assessment output can be used as a full client report as it is, or the data turned into other client materials with any LLM. The examples below all use the same Sunshine Power diagnosis, given to Claude, to show what it can do with the data dump and a user prompt.

05 · what this does to the cost of sale

Thirty minutes to get in the room. A day and a half to win the work.

Everything the client saw was produced without a day of consultant analysis. That changes what a consultancy can afford to give away — and giving it away is what wins the programme.

consultant days
£91k–£112k

Priced from the roadmap rather than from a guess: the observation layer, the eight artefacts inside it, then a remeasure.

The work the whole conversation was about.
It breaks the bind

“I’m not funding six weeks of discovery to be told what I already suspect.” Nobody is asking them to. The reading is free and already on the table. “Neither firm could show me anything.” This is the thing to show them.

Three ways to price the middle step

Free — unpaid work gets deprioritised, and it teaches the buyer the diagnosis is worth nothing. Nominal — too small for finance to argue about, big enough to force a decision. That is what clears diaries. Charged and credited — refunded against the programme fee. Costs nothing when you win.

£1,725 against a £91,000 programme is under 2% cost of sale, spent only where the playback has already landed. At six weeks of discovery it is not a cost of sale at all. It is a project nobody will fund.

06 · PROVE WHAT HAPPENED

One reading proves a position. A pathway proves the work.

If the engagement proceeds, the same assessment can be run again against the original baseline while the client's own KPIs are tracked over the same period.

ILLUSTRATIVE PROJECTION · NOT A RESULTIllustrative capability and KPI movement over fourteen weeks

The chart is deliberately hypothetical. It shows how an Outcome Pathway could connect capability movement to the client KPI over time; it is not evidence that Sunshine Power achieved this result.

Before the workA defended starting position and a clear statement of what still needs investigating.
During deliveryCapability movement and client KPIs tracked against the baseline rather than activity alone.
At renewalA comparable re-read using the same model and measurement logic.

The client bought an outcome. The firm gained a repeatable way to diagnose, sell, deliver and evidence one.
